Gammon Construction has been a longstanding leader in digital transformation within the construction industry. Operating across Hong Kong, Singapore, and mainland China, the company has embraced technology to streamline processes, improve safety, and drive sustainability.
However, one persistent challenge had been optimizing equipment usage.
For years, equipment utilization had been managed using paper-based processes, offering limited, and very little, real-time visibility. “We had no true data insight,” says Paul Evans, executive director & chief technology officer at Gammon. “It was all paper-driven, and we knew there were inefficiencies, but we didn’t have the data to prove it.”
That changed when Gammon partnered with Trackunit to integrate telematics across its fleet, enabling the company to operate with a more data-driven approach.
Gammon operates a large internal fleet while also working with external equipment providers. By equipping machinery with Trackunit’s telematics, Gammon gained real-time insights into utilization rates, fuel consumption, and inefficiencies that were previously invisible.
One of the most striking discoveries came from generator sets used on large infrastructure projects. “We had multiple diesel generators running because utility power wasn’t available yet,” says Evans. “But under our sustainability goals, we needed to find ways to cut diesel consumption and reduce emissions.”
Trackunit’s data told a different story than what had been assumed. “When we started collecting data, people pushed back. They said, ‘No, everything’s fine.’ But as we gathered more insights, it became obvious—there was room for improvement.”
“With Trackunit, it’s about constantly iterating and refining our approach to make construction more intelligent and data-driven.”
Technology alone doesn’t transform an organization—accountability does. To ensure that Gammon’s teams embraced a data-first mindset, the leadership introduced a new system of visibility and responsibility.
“If you weren’t engaging with the data, you had to explain why,” Evans says. “We had a league table that showed who was logging in and who wasn’t. If you weren’t checking the dashboards, you were invited to present to the CEO and executive team.”
The message was clear—data wasn’t just available, it was essential. “Nobody wanted to be the person explaining why they weren’t looking at their project data,” Evans says. “That’s how we drove cultural change.”
By integrating Trackunit’s telematics, Gammon achieved significant improvements in efficiency and sustainability, providing clear, data-backed evidence of the system’s value.

These measurable results highlight the impact of Gammon’s partnership with Trackunit and their shift to data-driven operations. Moving forward, the company continues to embrace technology, driving cultural and operational changes throughout their organization.
“Without data you’re guessing. With data you can drive real change.”
With Trackunit’s telematics providing a solid foundation of real-time data, Gammon has expanded its focus to AI-driven automation and analytics. The company has been leveraging AI-powered computer vision for safety monitoring and predictive analytics.
“We collect thousands of safety observations from our frontline teams every week,” Evans says. “Previously, analyzing that data was a manual process. Now, we’re training AI models to detect trends and flag potential risks before they become real issues.”
Gammon is also applying AI in document management, legal tracking, and tender analysis, looking to optimize every stage of a project’s lifecycle. “The key is to start with focused use cases,” says Evans. “Then, once you see results, you can scale.”
For Gammon, digital transformation doesn’t happen in isolation—it happens through strategic technology partnerships. The collaboration with Trackunit has been central to this shift, giving Gammon the data and insights needed to optimize fleet operations.
“The ability to track and analyze equipment usage in real-time has changed the way we operate,” says Evans. “We’ve moved from making assumptions about how our machinery is used to having hard data that drives decisions.”
Through regular feedback loops with Trackunit’s team, Gammon has refined how it interprets and applies telematics data across projects. “One of the biggest learnings has been understanding how to use the data effectively,” Evans explains. “It’s not just about collecting numbers—it’s about what you do with them. Working with Trackunit, we’ve been able to reshape how we track, report, and act on fleet insights.”
This collaborative approach extends beyond fleet tracking. Gammon actively explores new digital tools that enhance construction efficiency, sustainability, and safety. The company has also worked with startups to co-develop solutions, including a concrete maturity sensor system and lithium battery-powered alternatives to diesel generators.
“Our partnership mindset applies across all our tech initiatives,” Evans says. “With Trackunit, it’s about constantly iterating and refining our approach to make construction more intelligent and data driven.”
For Gammon, digital transformation is an ongoing process, not a single initiative. With Trackunit’s telematics embedded into daily workflows, the company continues to explore how AI, automation, and data analytics can further enhance efficiency, sustainability, and safety.
“The more data we collect, the more opportunities we see,” Evans says. “It’s about being proactive, not reactive—predicting issues before they happen, optimizing operations, and making smarter decisions every day.”
The partnership with Trackunit has been a crucial enabler in this journey. “Without data, you’re guessing,” Evans says. “With data, you can drive real change. That’s what Trackunit enables—true visibility, better decisions, and continuous improvement.”
Looking ahead, Gammon remains committed to leading the construction industry into a smarter, more sustainable future. “We’ve come a long way, but we’re just getting started,” Evans says. “There’s still so much more we can do.”
